While competition will intensify and operational challenges will persist, the fundamentals in quick commerce ecosystem are strong looking ahead, writes Vinay Dhanani, President, Zepto
The quick commerce industry in India witnessed remarkable momentum in 2025, evolving from a nascent convenience play to a key pillar of daily retail. The sector is projected to grow 75 to 85 per cent in 2025, approaching a roughly USD 5 billion gross merchandise value (GMV), reflecting how rapidly consumers now rely on instant delivery for everyday needs.
Three trends stood out in 2025. First, quick commerce expanded rapidly beyond metros, with dark stores and fulfillment hubs scaling across tier 2 and tier 3 cities as demand for convenience widened. Second, category diversification accelerated, with platforms moving beyond groceries into electronics, personal care, pets, fashion and festive essentials, turning quick commerce into a multi-category daily habit.
Third, technology emerged as a key force multiplier, with AI-led demand forecasting and dynamic routing improving accuracy, reducing delivery times and enabling reliable, scalable operations.
At the same time, consumer behaviour matured. Users increasingly valued speed not just for urgent needs but as a daily convenience, choosing platforms that integrate seamlessly with lifestyle habits. Advertising and differentiated user experiences helped reinforce brand presence in a crowded market, underscoring that the industry’s next frontier will blend hyper-personalisation with operational excellence
When Festivals Met Hyperlocal Commerce
Festive seasons in India are not monolithic, they are multi-regional celebrations filled with unique cultural nuances. In 2025, Zepto leaned into this diversity by becoming truly hyperlocal in its assortment and pricing strategy. From Ganesh Chaturthi and Raksha Bandhan to Makar Sankranti, we observed increased demand for products that resonated with the spirit of each celebration.
This was not just about stocking items, but understanding what users in different regions celebrate. Whether it was region-specific sweets, traditional décor, handmade rakhis or puja essentials, the focus was on relevance, convenience and cultural resonance.
To serve these needs, Zepto partnered both with established brands and with local artisans to bring handcrafted rakhis, diyas and other cultural products onto our platform. This dual strategy ensured that users whether in a metro or a small town could access items that mattered most during celebrations without the hassle of last-minute shopping.
The Invisible Engine: Tech, Talent And Timely Delivery
As we look toward 2026, two pillars will continue to define Zepto’s strategy: technology and our delivery partners. Technology is the invisible engine that makes instant delivery possible. From predictive analytics and demand forecasting to dynamic routing and inventory optimisation, modern quick commerce thrives on precision at every step.
These capabilities reduce delivery times, lower operational waste and ensure that users receive what they ordered, on time and in perfect condition. Additionally, tools like Zepto Atom give brands real-time, hyperlocal insights into consumer behaviour, sales trends and demand patterns, enabling smarter assortment planning, pricing decisions and more effective go-to-market strategies.
Equally essential to the ecosystem are our delivery partners, the people who bring convenience to life. Delivery partners are not just carriers of parcels; they are ambassadors of service reliability. Zepto remains committed to creating an environment where delivery partners feel valued, supported and equipped to perform their best. This includes transparent payouts, robust training and initiatives for education and awareness.
A motivated, empowered delivery workforce improves user satisfaction and strengthens operational stability.
From Experiment To Essential
Our 2026 playbook is built around these truths: purposeful technology and people-centric operations will drive sustainable growth, deepen user loyalty, and create long-term value for partners and communities alike.
What was once a convenience experiment has now become an integral part of everyday life. Quick commerce has transitioned from a value-add to a need-fulfilling service, seamlessly woven into the rhythms of users’ routines. Whether it’s fulfilling spontaneous needs or supporting celebratory moments, instant delivery sits at the intersection of expectation and experience.
The industry’s evolution has been shaped by innovation and user trust. Consumers are no longer satisfied with just choice; they expect speed, relevance and reliability and the quick commerce ecosystem has risen to meet these expectations. Every delivery reflects a promise kept, every technological improvement shortens wait times, and every local assortment underscores deeper empathy for regional preferences.
Looking ahead, while competition will intensify and operational challenges will persist, the fundamentals are strong. India’s unique blend of rising digital penetration, diverse cultural demand patterns ensures quick commerce will not only grow, but will thrive. For platforms like Zepto, this presents an opportunity to reinvent convenience, uplift partners and redefine what fast means for millions of users across the country.
